New associates using AI: how the partner's call reaches them first
An associate working with AI answers with whatever the AI knows, and what it knows is what that associate told it — not what the partners settled on the same question two years ago, in a matter the associate never touched. Curated memory changes the order: the position the firm already sanctioned is served to the associate's AI when the work opens, before a first draft exists, and whatever that assistant works out on its own is stored as a proposal rather than as the firm's answer. The associate starts out knowing where the house stands, instead of someone catching the contradiction in review.

The person closest to the AI is the one with the least authority
Seniority and AI use run in opposite directions inside a firm. The associate drafts, researches and asks the assistant most; the partner settled the question and rarely reopens it. So the answers that reach a client first come out of the setup carrying the least of the firm's history — and an assistant sounds exactly as certain repeating a settled position as improvising one. Confidence is not the signal, and nobody reading afterwards can tell the two apart from the text.
The read comes before the draft, not after the review
The position the partners settled is written once as a rule in force, with the matter it came out of attached to it. From then on it is part of what the associate's assistant reads when the work opens, ranked against the question at hand — no prompt to remember, no senior colleague to interrupt. Alignment stops being something a reviewer restores at the end and becomes the state the work starts in.
An associate's assistant may propose; only a person promotes
What an assistant inferred and what the firm decided are stored as different things, and served differently. The associate's assistant can write a proposal — this is what I concluded, this is the matter it came from — and it waits for someone with the standing to sanction it. Nothing an assistant worked out alone reaches the next reader as the position of the house, and that is the only arrangement in which a junior seat can safely add to the record instead of only consuming it.
What it looks like in practice
Late on a Friday, an associate is asked whether the firm signs off on a particular indemnity wording. The assistant returns a clean, confident answer, and the answer goes out. The firm had taken the opposite view in a matter three years earlier, argued at length by a partner who is not on this file — the position existed, it simply was not in the room. Nobody was careless. The associate had no way of knowing there was anything to look up.

- Does the associate still get to think for themselves?
- Yes — that is what the proposal path is for. A rule in force tells the associate where the firm already stands, so disagreeing becomes an argument against a known position instead of an accident. What they conclude can be written and put up for sanction; what it cannot do is reach the next person's AI as though a partner had decided it.
- Is this the same as putting the firm's guidelines in a prompt?
- A prompt reaches one conversation, in one tool, for as long as someone keeps pasting it. A sanctioned rule reaches every assistant anyone at the firm has connected, on every read, and it carries provenance and the condition that ends it. The practical difference shows up on the day a position changes: in one case that is a single edit, in the other it is a hunt through everybody's prompts.
- Who checks that the associate's AI actually read it?
- Nobody at the firm has to police it, and nobody has to remember. The memory is served on the read that opens the work, so it reaches the associate's assistant without the associate going looking for it. How strictly that read can be required varies by AI tool — in some it is enforced, in others it is instructed — so the honest answer is that the backstop is human and short: the same few-minute review of what the assistants wrote, which is also where a miss shows up.
